How operators learn new stages
How operators learn new stages
TL;DR. People learn a new stage mainly by doing it on real work, with peer learning and a buddy who is already good at that stage. A small async library (short recordings, skills, templates) grows out of level 3 contributions, and new hires work through it. There is little synchronous training. This addresses the root cause "no structured way to learn a new stage" in the current reality tree.
The layers
| layer | what |
|---|---|
| Real work (most of it) | The Friday biz dev day, pairing on engagements, and one stretch stage per person (e2e-stages) |
| Peer learning | Show each other what works at the Friday sync; review each other's PoCs, messages and client updates |
| Buddy per stage | Someone at level 2 or above who reviews and unblocks |
| Async library | Per stage: short screen recordings, walkthroughs, and the skills and templates themselves. Built from level 3 ("improves it") work. |
| Light sync | Kickoffs, and a monthly show-and-tell |
Buddies (Rufus, 2026-09-28)
| stage | buddy |
|---|---|
| any stage | Anuar: most advanced across all stages |
| 2a PoC-led outreach | João |
| 4b Engagement lead | Daniela, Osahon |
| 2 Outbound, 4a Build | to name |
The library
Start as a folder per stage in this repo: markdown plus video links. Publish it as a mini tutorial site once a few stages have content. New hires follow the same path.
Open questions
- Does recording a walkthrough become part of reaching level 3?
- Who owns the library? Osahon owns skill standardisation and the quality bar in the training plan, so he's a natural candidate.
- Do buddies get recognised time for it?
- Who buddies stage 2 (outbound) and 4a (build)?
